When I asked my IT network about the upcoming ERP project in Japan I would be responsible for, I earned eye-rolling and compassion. I learned that SAP projects frequently take twice as long and cost double the initial budget. Somehow, we managed to defy these odds. Our transition from R3 to S/4HANA was completed on time and within budget – and that with minimal disruption to business operations.
What were the success factors?
1. Change Management: Ensuring that all 250 team members were fully aware of the importance of this project and the improvements it would bring to their daily operations was essential. By fostering a deep understanding of the project’s impact and providing a north star of the benefits of a successful implementation, we maintained a high level of engagement and alignment across the entire team. A key role played the local management team, headed by Masanori KUROGOME and a designated Change Manager we hired.
2. Strategic Staffing: Relying on employees to manage an SAP integration or migration in addition to their regular duties often leads to overburdening employees. To avoid this, we implemented a back-filling strategy, allowing our team members to concentrate on the project while designated personnal took over parts of their daily roles. This approach minimized disruptions and ensured the in-time delivery of the project.
3. Robust Governance: Establishing clear roles and responsibilities, coupled with swift decision-making, was a cornerstone of our success. Each team member knew who the power users and global process owners were, which facilitated efficient communication and prevented delays. The presence of a bi-weekly convening steering committee, including Global CFO/CDO, Global COO, and Kawagoe Site Head, ensured timely decisions and transparent communication throughout the project.
4. Best practice template: The partnership with Tenthpin was instrumental in our success. Their experience crystallized in a standard template with a CDMO process model. Thus, we had much easier discussions with the business owners when it came to customization requests. Exactly these customization requests drive development effort and therefore costs. Having a partner standing next to you and questioning the need to deviate from the industry standard template was crucial in keeping the project on course and achieving our objectives.
